I currently have a wood workshop in Senon A brewery in sargot The iron shop in maraunmath (spelling) None have generated any capital..luckily I can Smith, but trying to establish some positive income. The main thing is looking at the villages connected to the town. Though weirdly, Trade isn't the skill you should focus on for the companion, but rather high Scouting and Riding,anything to increase movement speed or sight radius, so that they can survive a bit longer. Trade will gradually increase by itself. In my opinion, the best way to make money, is as a smith. I tried caravans and workshops, and their 7 workshops here 3-4k a day. I noticed income from workshops increases with prosperity of town! (and I only bought workshops from towns I own) Oh, and these workshops only provide goods like equipment, velvet etc. No food workshops. (havent tried actually). I can imagine with the millions of grain available each town a brewery might work super

From being OP in Warband workshops went to total trash in Bannerlord. No workshop is guaranteed income. In general, workshops are terrible at making any cash, and barely return the investment, nevermind making profits. This is a huge letdown after Warband, where workshops allowed to make a serious passive income. The parties will pay their own soldiers and even make profits for you if you take them into an army and you defeat some enemy armies. Defeat one enemy army and your parties will go from costing you, to making several thousand a day. During times of peace parties can be expensive to maintain, but during times of war they are good money makers.
Workshops may start being more or less handy on higher levels, when you get several fiefs and have money to spend, so you can invest in workshops to cover just the fiefs' maintenance costs. They balanced it so businesses make a reasonable amount of money. I get around 200 - 400 denars per day for each brewery I build. That's really not reasonable, for 14k~ that's nearly 70 days at least for a return. By then you will probably have a castle or town. Workshops aren't meant to be able to sustain your 100 man elite army. You can literally just spend hours murdering looters by yourself and make plenty. Once you start massacring enemy lords the denars just roll in. Workshops/Caravans/Fiefs are basically inconsequential. If you still need more money then start working on your smithing. Sell javelins for 10k each or make a fancy two-handed sword and sell it for 60k.

yes this screen is from 1.8.0 clean. year 1888, so a little bit down the road. i also made the experience that the workshops are less static on their income. mostly in a negative way. the silversmith made 800 denars at the first 2 days and then it dropped down to 200, sometimes below. never got back to 800 again.

It seem to be similar to the workshop coding where you have to fill the initial investment first. I read something about the code at one time and now I cannot find the link. At any rate, check your clan tab to ensure the caravan is still moving, not captured. If it is good, give it a week or so. Also, they do make money.
If the towns villages don't produce what the workshop needs, it won't make anything, thus won't make money. How much the villages produce (hearth) effects how much you produce. How much your product sells also matters. Also: workshops make money in intervals, as they need time to create their product.
